There is a growing narrative that consulting firms are rapidly building autonomous AI execution systems. That is not happening because there is no demand for that yet with professional service firm partners or in the C-Suite. You would be asking professionals that want to control everything to cede control to an ungoverned autonomous agent without 100% assurance that the agent will always stay within its guardrails, not hallucinate, and that it will always make good decisions.

Control is not the only issue. Autonomous execution requires a very strong foundational analysis. Workflows cannot be safely automated without human intervention until organizations isolate the right processes, evaluate the risk of the processes, and establish the cost/benefit of using an autonomous agent in place of the process.

This is where discussions around “AI agents” become disconnected from operational reality. A single low-risk autonomous process rarely moves enterprise value in a meaningful way. Automating one isolated administrative function may save incremental labor hours, but it does not fundamentally transform the value of the business.

The real opportunity emerges when low-risk processes are analyzed in the aggregate. Organizations need a methodology that identifies groups of operational activities capable of being automated collectively with measurable economic impact and little risk. That requires process optimization, disciplined cost-benefit analysis, risk probabilities adjusted for uncertainty, and governance measures.

Autonomous workflows are not impossible. They are simply far more operationally demanding than current market narratives suggest. The firms that ultimately succeed in this space will not be the firms with the most AI tools. They will be the firms with the strongest process architecture and the clearest understanding of where autonomous agents compound enterprise value without uncertain levels of risk.
